Sapience: Living Villagers

Vanilla villagers work, sleep, stare at walls and go “hrmm.” I made Sapience because I wanted those same villagers to feel like there was an actual life behind their faces.

Every villager gets a name, personality, emotions, needs, relationships and memories. They remember how you treat them, form friendships and families, hold grudges, grieve the dead, talk about what happened and make decisions based on their own lives.

One evening while I was testing, a villager stopped working to comfort a grieving neighbour. Nobody ordered them to do it. Their relationship, memory and emotional state led them there. Those small unscripted moments are what Sapience is built around.


WHAT YOU WILL NOTICE

• Villagers have names, personalities, moods and personal histories.
• They form friendships, romances, families, rivalries and grudges.
• They remember kindness, cruelty, gifts, injuries, deaths and important events.
• Conversations react to who is speaking, their relationship and what recently happened.
• Villagers gather resources, farm, build homes, store supplies and share work.
• They defend themselves and people they care about instead of behaving like identical NPCs.
• Villages respond to danger, loss, grief and recovery.
• Villagers who die can be remembered with graves and memorial gatherings.
• Clothing, equipment and visible behaviour change with their situation.

Villagers are not constantly trying to perform for the player. They have their own work, needs and relationships, and life continues whether you are helping them or simply watching.


INTERACTING WITH VILLAGERS

Right-click a villager to greet them.

Sneak while holding an item to offer it as a gift. A villager’s reaction depends on the item, your history together and whether the gift actually means something to them.

Sneak with an empty hand to ask a trusted villager to follow you, if following is enabled.

Use /villager to open the settings menu and adjust major systems without digging through configuration files.

Sapience currently replaces the normal villager trading screen. Player trading is being redesigned around the villagers’ social and economic systems instead of being added back as a disconnected menu. Villagers can still exchange resources among themselves.


MEMORY AND CONSEQUENCES

Villagers do not forget everything when you walk away. Help somebody and they may trust you, speak well of you or come to your aid later. Hurt them and the damage may spread through witnesses, gossip and relationships.

Those memories can survive saving and reloading. Zombie curing can restore a converted villager’s identity, and a villager transformed by lightning can retain their memories and trusted relationships unless later events give them a reason to turn against the village.


LOCAL AND DETERMINISTIC AI

Sapience does not use ChatGPT, an LLM, a cloud service or an external API.

Everything runs locally through deterministic Java game logic. The same situation produces the same decision. Personalities change how villagers evaluate their circumstances, but their behaviour is not selected by hidden random rolls.

There are no accounts, subscriptions or telemetry.


PERFORMANCE

Villagers use different simulation levels depending on distance and visibility. Nearby villagers receive full behaviour and animation, while distant villagers continue through a lighter simulation instead of consuming the same amount of processing power.

Beta.354 was tested with dense villages, long-running worlds, saving and reloading, rendered conversations, equipment, combat and multi-day survival scenarios. Performance will still depend on your computer, server and modpack.

• The same Sapience jar and Fabric API versions on both the server and every connecting client

Sapience is currently a beta. Back up any world you care about before installing or updating, especially when using it alongside other mods that change villagers, AI, schedules, movement, trading or professions.

If you find broken behaviour, include the Sapience version, Minecraft version and the steps that caused it. Specific reports help far more than “the villagers acted weird.”
